Structured advisory framework

Advisory for corridors, logistics ventures and the supply chains behind them.

I work with governments and state operators, port and logistics groups, investors and industrial companies that need a logistics business, route or function designed and launched — and need someone who has done it on both sides of the table.

Areas of advisory

Six mandates, each built on delivered work

Every area below rests on something I have built, led or signed — named in the “built on” line.

01

Trade corridor strategy

Governments, railways, ports, logistics operators

Corridors are announced at state level, but cargo moves only when there is a product a shipper can book at a known price and transit time. I work on the gap between the two — Middle Corridor, North–South, GCC–Turkey–EU.

  • Corridor concept, commercial case and cargo base
  • Route products across rail, road, sea and air
  • Operating model and choice of partners
  • Memoranda, consortia and intergovernmental engagement

Built onBelt and Road integration for Azerbaijan Railways; advisory to DP World and RZD Logistics on the western North–South route.

02

Greenfield logistics platforms & JVs

Investors, groups entering a market, JV partners

Launching a freight forwarding, logistics or supply chain organisation from zero: the structure, the first people, processes and controls, and the contracts that make it viable — with governance in place from day one.

  • Organisation design and core team selection
  • Processes, ERP and KPI systems
  • Market entry and first anchor contracts
  • JV structuring between strategic and operating partners

Built onOptimal Shipping Group, built from zero into six countries; a greenfield supply chain department for CDC Chain Drive GmbH.

03

Hubs & logistics infrastructure

Port and free-zone operators, developers

Defining what a hub is for and who will use it before it is built: cargo flows, anchor users, partners and the agreements that commit them.

  • Hub concept and specialisation, such as agro-logistics
  • Anchor users, operators and partners
  • Memoranda and development agreements

Built onThe agro-logistics hub concept at Khalifa Port (KEZAD) for AD Ports Group.

04

Interim C-suite & board advisory

Boards, owners, investment teams

Hands-on leadership while a company, JV or department is launched or restructured, and ongoing counsel to a board or CEO on logistics strategy, partnerships and negotiations.

  • Launch or transition leadership
  • Commercial negotiations with carriers and partners
  • P&L and operating discipline
  • Hand-over to a permanent team

Built onFourteen years as founding CEO; annual turnover grown 300% from launch to 2023; $50M+ in long-term contracts.

05

Procurement & project logistics

Engineering, industrial and project companies

Getting complex, high-value or sensitive equipment sourced, shipped, cleared and delivered to site — on time, compliant in every jurisdiction, at a cost that holds up to scrutiny.

  • Sourcing, vendor selection and negotiation
  • End-to-end delivery by air, sea and road
  • Customs and trade compliance across jurisdictions
  • Cost-to-serve reduction and supplier performance

Built onDeliveries from Europe to NEOM, AlUla and Tabuk; 25% supply chain cost savings at Optimal Shipping Group.

06

Digital logistics & ERP

Logistics groups scaling across borders

Operational and accounting control systems that let a logistics business scale across countries with real profitability tracking and governance.

  • Process mapping and automation
  • ERP selection or in-house development
  • Profitability tracking by shipment and client
  • KPI and audit frameworks

Built onIn-house ERP at Optimal Shipping Group: 40% less manual processing, 35% better profitability tracking.

Engagement formats

How engagements work

Three formats, chosen by what the project needs — not a fixed package.

Defined scope

Project mandate

A piece of work with a clear end: a corridor study and partner model, a market-entry plan, a hub concept taken to signed memoranda.

Ongoing

Advisory retainer

Continuing counsel to a board, CEO or investment team on logistics strategy, partnerships and negotiations as they arise.

Hands-on

Interim or launch leadership

Leading a new company, JV or department through set-up, until a permanent team can run it.

The path of a typical mandate

  1. Diagnose

Cargo base, stakeholders, constraints and what success has to look like.

  2. Design

Route or business model, organisation, partners and economics.

  3. Secure

Memoranda, contracts, consortium and government backing.

  4. Launch & hand over

First shipments, controls and KPIs, then a team that runs it.

Operating principles

How I work

Five commitments behind every mandate, whether it is a corridor concept, a new logistics company or an interim executive role.

  1. 01

    Discretion by default

Mandates, parties and numbers stay confidential. A mutual NDA can be signed before the first substantive conversation.

BasisWork at intergovernmental level: the Beijing signings, port-group and consortium memoranda.

  2. 02

    Operator first, advisor second

Advice comes from running freight, warehousing and customs, not from slides. Every recommendation is tested against how cargo actually moves.

Basis14 years as founding CEO of Optimal Shipping Group across six countries.

  3. 03

    Think in corridors, years ahead

Routes, hubs and partnerships are judged on where trade will flow in three to five years, not only on today’s rates.

BasisBelt and Road and North–South corridor work; a reference letter: “sees the market three to five years ahead”.

  4. 04

    Senior dialogue, in your language

Negotiations are led directly with decision makers — ministries, state operators, ports and investors — in English, Russian, Turkish or Azerbaijani.

BasisAdvisor to DP World and RZD Logistics; memoranda with AD Ports Group.

  5. 05

    Build what outlasts the mandate

The goal is a structure, process and team that runs without me: clear P&L ownership, system-based controls and people trusted to take initiative.

BasisGreenfield supply chain department at CDC Chain Drive; in-house ERP with 40% less manual processing.

Confidential channel

Describe the mandate. I will tell you honestly whether I am the right person for it.

A short note on the project, the parties involved and the timeline is enough to start.
